Every D2C founder eventually faces the question: should we hire a performance marketing agency, and which one? Mumbai has a huge range of them, from solo media buyers to large digital agencies. Picking well can double your growth; picking badly burns months of ad budget.

What a performance marketing agency should actually do

  • Plan and run ads on Meta, Google and marketplaces (Amazon, Flipkart, quick commerce)
  • Set up tracking correctly: pixels, conversion APIs, analytics and attribution
  • Test creatives systematically and fight creative fatigue
  • Report on business numbers, not just clicks
  • Feed insights back into your website, offers and product pages

The metrics that matter

Ask agencies how they’ll report on:

  • Cost per acquisition (CAC) and how it trends
  • Return on ad spend (ROAS), and whether it’s measured on revenue or margin
  • Contribution margin after ad spend, logistics and returns
  • New vs returning customer revenue
  • RTO-adjusted results for COD-heavy brands

An agency that talks only about impressions, reach and click-through rate is optimising for the wrong things.

How fees usually work

  • Fixed monthly retainer: predictable, but check what’s included
  • Percentage of ad spend: common, but can reward spending more rather than spending well
  • Hybrid or performance-linked: a base fee plus a bonus on agreed targets

Also clarify who pays for creative production, and whether ad accounts are in your name. They always should be.

Questions to ask before hiring

  1. Can you show results for D2C brands at our stage and in our category?
  2. Who will actually run our account, and how many other accounts do they manage?
  3. How many new creatives do you test per week, and who makes them?
  4. How do you handle tracking and attribution after iOS and cookie changes?
  5. What will you need from us, and what happens in the first 30 days?
  6. What’s the notice period, and do we keep all accounts, data and creatives if we leave?

Red flags

  • Guaranteed ROAS before seeing your product, margins or site
  • Ad accounts created in the agency’s name
  • Reports full of vanity metrics and no revenue data
  • No questions about your margins, AOV or return rates
  • Long lock-in contracts with no performance review

When you might not need an agency yet

If your product, pricing or website conversion isn’t proven, ads will just amplify the problem. Fix product-market fit, landing pages and unit economics first. A good agency will tell you this.
