High Logistics Costs and Return Rates: How Indian D2C Brands Cut RTO and Shipping Losses

In Indian D2C, a sale isn’t a sale until it’s delivered and not returned. Cash-on-delivery orders that get refused or can’t be delivered come back as RTO (return to origin), and you pay shipping both ways, plus packaging, plus the ad cost that brought the order. Add customer returns and damaged deliveries, and logistics can quietly erase your margin.

Step 1: Diagnose before fixing

Pull the last 90 days of orders and split them by:

  • Payment mode (COD vs prepaid)
  • Pin code and city tier
  • Courier partner
  • Traffic source (which ads or channels)
  • Reason: refused, customer not reachable, wrong address, damaged, customer return

You’ll usually find that a few pin codes, one courier or one ad campaign cause a large share of losses.

Step 2: Fix the order before it ships

Confirm COD orders

Send an automatic WhatsApp message asking the customer to confirm their COD order and address. Unconfirmed orders are the highest-risk ones; hold them or call them.

Validate addresses

Use address-quality checks at checkout: missing landmarks, incomplete pin codes and fake names are strong RTO signals.

Score risk

Many checkout and logistics tools now score each COD order for RTO risk. For high-risk orders, ask for a small advance or prepaid only.

Nudge prepaid

Offer a small prepaid discount, cashback or faster shipping for prepaid orders. Even a modest shift from COD to prepaid reduces RTO significantly.

Step 3: Reduce customer returns

  • Better product pages. Clear size charts, real photos, texture videos and honest descriptions prevent “not as expected” returns.
  • Set expectations on results and timelines, especially for skincare and supplements.
  • Offer exchanges before refunds where it makes sense.
  • Read return reasons weekly and fix the top one.

Step 4: Cut shipping cost per order

  • Right-size packaging. Couriers charge on the higher of actual or volumetric weight. A smaller box can move you down a slab.
  • Use more than one courier and route by pin code performance, or use a shipping aggregator.
  • Protect fragile products; one damaged delivery costs more than better packaging.
  • Raise AOV so each shipment carries more revenue.

Step 5: Speed up delivery

The longer an order takes, the more likely a COD customer changes their mind. If most orders come from a few regions, consider a second warehouse or fulfilment partner closer to them.

Numbers to track weekly

  • RTO % overall and by pin code, courier and campaign
  • COD share of orders
  • Shipping cost as a % of revenue
  • Customer return rate and top reasons
